Updating Hermes and Daily Reports, Backfilling Founder Decisions

Updating Hermes and Daily Reports, Backfilling Founder Decisions

September 5, 2026

Recorded Outcomes, Blockers, and Transcript Coverage

The monitoring logs recorded 14 completed outcomes during the day, alongside 11 failure or blocker records. These counts summarize the day’s recorded activity; this section does not detail the individual outcomes, failures, or blockers.

The supporting transcript inventory covered 208 same-day raw transcript files, using the canonical timestamps in their message headers. That inventory establishes the timestamp-based coverage of the available transcripts and provides corroborating material for the day’s record. It does not add to the count of completed outcomes or failure or blocker records.

Report Format Updates, Model Routing, and Founder Decisions Backfill

The Daily Report source format was brought into line with the current standard schema, with updates to both the live generator and eight older reports that had not yet been published. The live Hermes default model was also set to gpt-6-astra. For the Daily Reports services, the changes were limited to model routing; the openai-codex provider stayed in place. Macro Outline, Section Outline, and the report expander moved from gpt-5.6-sol to gpt-5.6-luna, while the humanizer and title crafter moved from gpt-5.6-sol to gpt-6-astra. Only the default-model setting changed in each affected configuration.

Authenticated readback from the running gateways returned the requested provider and model, and every affected health endpoint reported an ok status. Service profile bindings stayed intact, the existing processes remained in place, and dynamic configuration readback confirmed that no restart was needed. That verified the configuration changes—not any downstream improvement in quality or performance, which remains unestablished.

The Founder Decisions sources were then backfilled for 68 missing dates, covering June 3–30 and July 7–August 15, 2026. The authoritative builder was used without modification, and every new source passed independent validation on readback. Source coverage was verified as continuous through September 4, 2026, with zero remaining gaps. SHA-256 checks also confirmed that all 26 existing files were unchanged.

The new sources contain seven qualifying decisions across five dates. The other 63 dates contain no qualifying event under the current inclusion rules. That is a classification of the source material, not proof that no underlying activity occurred. For 11 of the missing dates, no raw files were present in the designated source directories, so empty output cannot establish that no decisions occurred. The backfill made no changes to scheduled jobs, workflows, schemas, or publication.

Retained conversation records available only at runtime were reconciled separately for June 3 through September 4, 2026. Nine read-only session snapshots were exported from the state database, containing 231 messages with their roles, timestamps, provenance, and verified hashes preserved. A supplemental inventory and runtime-equivalence verification records were generated. The state database, sessions, raw archives, profiles, and canonical inventory were left unmodified.

The Founder Decisions rebuild controller also received fail-closed parsing, redacted extractor prompts, exact handling of multipart line evidence, resume checks validated against versions and hashes, and invocation restricted to one-shot runs. Those safeguards were completed. The record does not establish that a full rebuild was run.

Next, the extraction runtime was reconciled against the supplemental inventory using the nine staged snapshots. Four bearer-like values were redacted. Verification recorded 1,181 unmatched runtime sessions and eight later turns as scope counts; neither count was reported as resolved or eliminated.

The extraction corpus boundary was then reconciled against the retained runtime records. Matching was deterministic, using role, logical timestamp, and normalized content sequence while preserving multiplicity. This verified 10,207 authoritative unique review units: 8,003 canonical units and 2,204 additional runtime units. All 5,785 candidate sessions were accounted for, and the redaction and SHA-256 checks passed.

The work finished with verification of a private Founder Decisions blog source retrieval service and its queue table. The service was recorded as healthy and reachable from n8n. It scans the supplied private source location and returns validated source records. The queue Data Table was created and verified against the standard six-column schema, covering source ID, date, title, filename, path, and link. Private locations, service details, and table identifiers remain undisclosed.

Cron Errors, Registration Blocks, and Unfinished Verification

The Daily Report correction was still incomplete at 12:17 a.m. The generator and eight unpublished sources had been modernized, but the automated correction reached its iteration limit before regenerated timestamps and boilerplate changes outside the intended scope could be removed. That left the exact structural-only change set unstaged and unvalidated, with registration in the canonical ledger also incomplete.

Two cron jobs subsequently entered error states: the first at 12:18 a.m., the second at 1:19 a.m. Those transitions are confirmed, but their causes, any recovery, and permanent resolution are not established. At 8:13 a.m., the session-scoped switch to gpt-6-astra was blocked pending a founder-issued slash command. The record does not establish that the command was later provided or that the switch took place.

The Founder’s Decisions work had verified implementation results, though the required ledger work remained blocked. At 8:58 a.m., the multipart implementation had been applied and its fixture verified. A pre-existing cleanup-approval state prevented the required ledger registration; no unrelated repair or retry was performed. At 9:12 a.m., splitter parity for Founder Decisions Daily Reports was corrected and verified, but mandatory ledger registration was still blocked. Neither the fixture verification nor the parity result established completion of that registration.

At 9:17 a.m., the targeted ledger repair was stopped when the schema rejected the approved state without supplying a deterministic replacement mapping. No completion by another method is established. By 12:48 p.m., the Founder Decisions all-decisions correction and its associated historical rebuild were both still incomplete. The record does not establish later completion or verification of either item.

The afternoon brought further work whose deployment or attempted execution remained distinct from acceptance and completion. Desktop submenu black styling had been deployed by 2:20 p.m., but acceptance verification was incomplete. At 2:28 p.m., the complete Founder’s Decisions historical rebuild was recorded as not completed, with neither a cause nor later completion established. Verification of the Founder Decisions rebuild controller was also incomplete at 2:53 p.m. The record does not establish full verification of the controller or the broader rebuild afterward.

Hermes Upgrade and Corrected Update Procedure

By 1:12 a.m. on September 5, 2026, the canonical Hermes update procedure had been recovered, corrected, and brought into verified use. The procedure was designed, manually proved, installed, and then made available to n8n through a single SSH node. It upgraded Hermes Agent from v0.20.0 (2026.8.3) to v0.21.0 (2026.8.31), identified by upstream commit b0d2148b. The mapped Hermes data, sessions, memory, root configuration, profiles, cron, authentication, Discord integration, retained services, and custom gateways were all preserved during the operation.

The transition also migrated the root configuration schema from 33 to 39, deliberately keeping the delegation concurrency limit at 3. The gateways for outlining, expansion, humanisation, and SEO operation were migrated and recreated. Each was verified as running and healthy on v0.21.0, with a restart count of 0 and the correct profile and profile-local working directory.

Preflight checks found no active Hermes security advisories, confirmed brace-expansion 5.0.9, and returned zero npm audit vulnerabilities. Read-only compatibility checks against the live state succeeded. Codex authentication and profiles were detected, the memory and cron databases were readable, and disposable configuration-migration probes completed successfully. Those results confirmed the specific compatibility and audit checks performed, not a broader guarantee.

The installed procedure included locking, exact Compose scoping, candidate and security checks, migration guards, backups, and rollback tagging. Container recreation was sequential and bounded, with health and profile verification, structured JSON output, and rollback attempts after mutation failures. While the procedure was being corrected, a defect involving exit 141 SIGPIPE handling and the error trap was found and fixed. After that correction, both the bash -n syntax check and the no-update path passed.

n8n subsequently executed the procedure with snapshot confirmation. The run returned code 0, a null signal, empty stderr, and success=true. It reported updated=false, configuration schema 39, and a delegation cap of 3, then stopped at “NO UPDATE REQUIRED” without unnecessarily recreating containers. That execution verified the no-update path and its reported result. It did not demonstrate an upgrade during that run.

Format Approval, Verified Registration, and Rebuild Plan-Mode Checks

The generator for Daily Reports’ primary-evidence records was updated to the approved format, along with all eight unpublished reports. Those format changes were completed. The record does not establish that the reports were subsequently published.

Later, an authorized registration-only retry was completed for the Founder Decisions exact-daily-parity operation. An existing component was registered using the existing isolated verification evidence. The component reference and associated private identifiers remain undisclosed.

Post-registration ledger validation passed. The canonical JSON entry matched the original registration payload exactly, the Markdown receipt was verified, and an Operations Ledger message was posted and read back exactly. These checks confirmed the registration and ledger results, not broader implementation or parity success. Implementation, parity tests, cron, source generation, Daily Reports, and publishing workflows were not rerun.

The bounded Founder Decisions rebuild controller was then implemented and reported as verified. In plan mode, the controller selected one source from an inventory of 7,999 sources. It did not run the full corpus. The result therefore establishes bounded plan-mode selection, not a full-corpus rebuild or broader system verification.

What the Activity Records and Transcript Inventory Establish

The report drew on 14 same-day records of completed activity and 11 same-day records of failures and blockers. These came from separate collections of completed-activity and failure records and provided the substantive basis for the report.

Transcript coverage was checked separately across the designated raw-transcript locations. An inventory based on canonical message-header timestamps identified 208 same-day files, with coverage recorded as complete. That confirms coverage of the same-day transcript files. It does not, by itself, substantiate claims about the work described in them.

Completed activity and failures remained distinct record types. Where classifications overlapped, report sections reused the exact same underlying records and timestamps. An item appearing in more than one classification therefore did not count as additional activity or a separate event.

Conversation summaries, daily recaps, and previously generated category files were excluded as substantive evidence. Raw transcripts served only to establish coverage; a claim appeared in the report only when an explicit same-day verified-result record supported it. A missing claim therefore does not establish that no conversation occurred.
